Animation follows the pipeline
Streaming demand outgrew domestic capacity, and the work moved to wherever the trained crews were. The leverage moved with it.
Animation is the most outsourceable part of screen production, because the work divides cleanly into stages and each stage can be done anywhere with a trained crew and a shared pipeline. The last few years turned that property into a structural shift.
Demand is what moved first. Analysis of the outsourcing market describes platform content budgets overloading domestic facilities and pushing series work toward regional studios, with capacity growing fastest in Asia-Pacific.
The framing that this is cost arbitrage is a decade out of date. The studios taking this work run modern pipelines and hold specialised capability, and they are chosen for scheduling certainty as much as for price.
Scheduling certainty is the scarce good in animation. A series ordered with a fixed release date needs a vendor who can staff it immediately, and the vendors who can do that are the ones that have been running continuously at volume.
That is where the leverage sits, and it does not sit with the studios doing the work. A commissioner able to move volume between regions at short notice negotiates against every vendor at once, and no single facility can price against that.
The result is an industry with growing revenue and compressed margins in the same sentence. Volume is up, the work is more sophisticated than it was, and the per-project economics have not improved for the people executing it.
Domestically the effect is uneven rather than uniform. Development, direction and voice work remain close to the commissioner; the production stages that employ the most people are the ones that travelled.
Generative tools sit on top of this rather than replacing it, at least so far. They compress specific stages, which changes the crew composition on a project without changing where the project is made.
The strategic question for a regional studio is whether to stay a vendor. Owning intellectual property is the only route out of a pricing structure set by whoever is buying capacity this quarter.
A handful have made that move and the rest are running the volume business, which is profitable while the commissioning holds and exposed the moment a platform decides to spend less.
