Shadow AI Becomes the New Shadow IT
Employees are routing work through unsanctioned AI tools faster than policies can name them, and enterprises are choosing between control and visibility.

Employees across functions are routing drafting, analysis, and coding through personal accounts on consumer AI tools, outside procurement, outside logging, and outside whatever policy the company wrote last quarter.
The governance instinct is prohibition, and the operational evidence is that prohibition fails quietly. Organizations that blocked consumer tools report usage migrating to personal devices, trading visible risk for invisible risk. The emerging alternative is substitution: sanctioned tools good enough that the shadow versions lose their appeal, paired with monitoring that treats AI traffic like any other data flow.
Security leaders describe the moment in familiar terms, because they lived it with cloud storage and messaging apps. The lesson they cite from those episodes is consistent: the workforce adopts what works, and governance succeeds by arriving with a better answer rather than a longer denial.
